The GROWER™ Framework

A strategic approach to AI adoption for industrial distributors.
Every AI initiative in your business should do at least one of six things. If it can't, deprioritize it. The GROWER framework gives distribution leaders a clear test for evaluating AI opportunities — cutting through vendor hype, focusing scarce resources on what actually moves the business, and building organizational capacity to execute.
The four outcomes
Any AI initiative worth pursuing must achieve at least one of these:
Generate Revenue. New sales, expanded market reach, faster conversion, better customer targeting.
Reduce Costs. Labor efficiency, process automation, waste elimination, inventory optimization.
Overcome Risk. Compliance, data governance, operational resilience, cybersecurity.
Win Market Share. Differentiation, customer loyalty, competitive positioning.
The two enablers
Outcomes above only happen when these organizational conditions are in place:
Engage People. AI literacy, readiness, change management, alignment across roles.
Rethink Work. Process redesign, workflow transformation, operational management.
How to use the framework
Score your business pressures. Identify all initiatives that address your highest-scoring pressure. Evaluate each: does it achieve at least one G, R, O, or W outcome? Assess organizational readiness through the E and R enablers. Prioritize using the Initiative Prioritization Matrix.
Initiatives that cannot be mapped to at least one outcome should be deprioritized.
Where the framework lives
The GROWER™ Framework is the strategic centerpiece of AI4ID: The Distributor's Strategic Playbook and its companion Strategic Workbook, both by Dr. Lee Allison. It was developed through the AI4ID Consortium at the Thomas and Joan Read Center for Distribution Research and Education at Texas A&M University.
Know where you stand
